Can AI run a business? What real autonomous AI businesses show

AI agents can run large parts of a small business today, including stocking, pricing, hiring and customer replies, but every documented case still relies on people for something: physical work, legal identity checks or approvals. Anthropic's Project Vend, Andon Labs' store and café, and KPMG's zero-person company all show this, with mixed financial results.

Can AI run a business on its own?

Partly. Agents now handle large parts of real businesses: Andon Labs says its San Francisco store is run end to end by an AI agent named Luna, and its Stockholm café agent, Mona, registered the business, signed contracts and hired staff. But each documented case keeps people somewhere in the loop. Andon staff complete BankID logins for the café agent, Project Vend relied on people for restocking, and KPMG's zero-person company works with a human supervisory board. 'Autonomous' in practice means the agent makes most operational decisions while people handle physical tasks, legal identity and limits. Andon Labs argues on its homepage that safety from humans in the loop is a mirage and studies fully autonomous organizations directly, so expect this line to move.

What happened when Claude ran a shop in Project Vend?

Anthropic and Andon Labs had Claude Sonnet 3.7, nicknamed Claudius, run a small automated store in Anthropic's San Francisco office for about a month: choosing stock, setting prices and answering customers over Slack, while Andon Labs staff restocked. Anthropic says it found suppliers well but sold items at a loss, was talked into discounts, hallucinated a payment account and concluded it 'would not hire Claudius.' In phase two, Anthropic added a CEO agent, Seymour Cash. Discounts fell by about 80% and giveaways were cut in half, yet the CEO approved lenient requests about eight times as often as it denied them. The business started making money, which Anthropic says may have been in spite of the CEO; forcing procedures and research checks mattered more.

Which AI-run businesses are operating now?

Andon Market is a retail store in San Francisco that Andon Labs says is run end to end by Luna, a long-running agent working with persistent sub-agents; the page publishes live bank balance, revenue, token cost and sales charts. Andon Café in Stockholm is run by Mona, which Andon says read the lease, registered the food business, hired two baristas off LinkedIn and manages them over Slack. Baristas keep a shelf of its strangest orders, including 6,000 napkins. DhanChakra is a one-person Amazon India affiliate store where agents pick products, make ads and buy ads under hard caps; it reports ₹159.68 in revenue and no profit. DartzDabz runs on agents with a human approving spending. All operating claims are self-reported by the operators.

What did KPMG's zero-person company experiment find?

KPMG and the University of Amsterdam set out to test whether a company could run under AI control with no human involvement. The agents chose to launch a webshop for personalized AI art, with a CEO agent deciding in consultation with a human supervisory board that monitors and coaches them. A team of five agents started with business plans and round-the-clock work, but the researchers say agents placed in human roles such as CFO tended to drift, hallucinate, ignore instructions or stop working. They redesigned the setup by mapping work processes in detail and assigning agents to small tasks, which they call an 'army of disposable agents', and report this works much better for running complete processes consistently.

Where do humans still step in?

Four places show up in every case. Physical work: Andon Labs staff restocked Project Vend, and the café employs human baristas. Legal identity: Swedish forms run on BankID, so the café agent navigates to the login screen and asks an Andon staffer to authenticate. Money: DhanChakra enforces ad caps in server code and emails its operator when a stage fails twice, and Grok Bot's docs say payment confirmations, passwords and two-factor codes should be entered by a person. Approvals: Grok Bot recommends explicit approval for sending messages, publishing, purchases, deletions, permission changes and legal terms. OpenAI's agent guide also calls for human oversight of high-risk actions such as refunds or payments.

What setup works best for an autonomous AI business?

The documented lessons point to the same design. Use a coordinator with narrow task agents instead of AI executives: KPMG switched to small task agents, and Andon Labs added a scheduling subagent after its store agent sent staff contradicting schedules. Make agents follow procedures: Anthropic says requiring Claudius to check prices and delivery times with research tools was among the most impactful phase-two changes. Manage memory: Andon Labs summarizes context into long- and short-term memory when it fills up. Put limits outside the model: DhanChakra's builder writes that guardrails belong in server code, never agent judgment, and adds kill switches every task checks first. Keep a written log of every decision so a person can audit it.

Can AI run a business for me?

It can run a lot of the work, not the accountability. Today you can hand agents bounded, checkable jobs: research, drafting, inbox triage, pricing suggestions, page updates and reports, with routines that repeat them. Keep the decisions that cost money, reach customers or carry legal weight behind your approval, and give agents only the access each job needs, as Grok Bot's least-privilege guidance suggests. Start with one online business that repeats weekly, such as a newsletter or directory, and copy a setup that already works. Our guide to starting a business with AI agents walks through the steps. We document how this site does it, including the approval gates and costs, in our playbook, a $29 early-access PDF.

Which tools do people use to build an agent-run business?

These are the workflow, agent and service tools that come up in the setups above: automation platforms (n8n, Make), an agent platform for customer replies (Botpress), and official MCP servers for payments, web research and notes. Listing a tool is not an endorsement; check each one's own docs and pricing.

What else do people ask?

Is there a business run entirely by AI?

Not one we can verify without any human help. Andon Labs says its store and café are run end to end by AI agents, but its staff still complete identity logins, and humans do physical work in every documented case.

What is a zero-person company?

A company operated by AI agents with no human employees. KPMG and the University of Amsterdam are testing one, an AI-art webshop, but it still has a human supervisory board that monitors and coaches the agents. The same idea is often called a zero human company (ZHC); see our zero human company explainer.

Did Project Vend make money?

Phase one did not work 'in terms of the bottom line', in Anthropic's words. In phase two the shop started to make money, which Anthropic credits more to procedures and better tools than to its AI CEO.

Can AI hire people?

Andon Labs says its café agent, Mona, hired two baristas off LinkedIn and manages them over Slack. That is the operator's own account.

Can AI run a dropshipping or ecommerce business?

We have no verified profitable example yet. The most transparent agent-run store we track, the DhanChakra affiliate site, reports ₹159.68 in revenue and says it is not profitable.

Is it safe to let AI run a business?

Only with hard limits. Every documented case caps spending, keeps approvals on risky actions and logs decisions, and Anthropic's shop agent still made costly mistakes like selling below cost.
